Most reviews look at the part of the business where the problem shows up. Ours looks at all of it: how the business runs, and how it grows and makes money.

The Business Maturity Framework

Two modules

How it runs, and how it grows

The split is the argument. Management system standards certify how a business runs and say almost nothing about how it grows. Operational gaps cost you margin. Commercial gaps cost you growth. The Diagnostic puts a dollar figure on both.

Operational

How the business runs

  • Operations, planning, quality, safety, assets, supply chain, people and systems
  • Where most of the Tolerance Tax is paid
Commercial & Growth

How it grows and makes money

  • Strategy, offer and pricing, marketing, sales, customers and profit economics
  • Where no certification will ever look

The scale

Five levels

Every element is scored 1–5 against written descriptions and evidence. What good looks like is 4 to 5. In our experience, most owner-led manufacturers sit between 1 and 3 across most domains — and that spread is the money on the table. Your Diagnostic shows where you actually sit.

  • 1 Initial — “It depends who’s on shift, or on luck.”
  • 2 Developing — “We sort of do it, not the same way twice.”
  • 3 Defined — “It’s written down and we follow it.”
  • 4 Managed — “We measure it and act on the numbers.”
  • 5 Optimising — “We keep making it better — it improves itself.”

What it’s built on

Cited against the standards

Where a recognised standard applies, every element is cited against its current edition.
